Who we are
A Toronto consultancy for knowledge that reaches the right people
CogniNarrative sits at the intersection of communication craft and applied AI engineering. We help Canadian organizations deploy LLMs, RAG pipelines, and Copilot extensions that cite real sources—not improvised ones.
Rooted in the Financial District
CogniNarrative Inc. operates from Suite 3300 at 40 King Street West—surrounded by the banks, professional services firms, and regulated industries that first pushed us toward grounded AI rather than open-ended chat. Our clients span Ontario and other provinces; we meet in person downtown, on client sites, and remotely as projects require.
The firm was founded on a simple observation: most AI pilots fail because nobody mapped the knowledge graph before tuning prompts. We built a practice around fixing that order—discovery, source curation, retrieval design, human review, then scale.
What we believe
Large language models are drafting tools, not oracles. Trustworthy answers require authoritative sources, visible citations, and staff trained to override bad retrievals. Canadian organizations face additional obligations under PIPEDA and sector rules—we treat privacy and consent as design inputs from day one.
We are deliberately narrow in focus. We do not sell training courses, operate a content marketplace, or promise to replace your team with autonomous agents. We partner with subject-matter experts already inside your organization and make their expertise easier to access at scale.
Our stack is vendor-agnostic: Azure OpenAI, Anthropic Claude, Copilot, open-weight models behind private endpoints—we choose based on your security posture and integration landscape, not reseller incentives.
Every engagement includes plain-language documentation so your team understands what the assistant can and cannot do. That clarity reduces shadow IT experiments where staff paste confidential material into consumer ChatGPT tabs because the official tool feels opaque or slow.
How engagements run
A typical relationship opens with a discovery call and, when there is fit, a fixed-scope discovery sprint. Implementation sprints follow with weekly demos, shared evaluation sets, and explicit handoff documentation. Many clients retain us quarterly for index refreshes, new use-case triage, and staff office hours after go-live.
We staff lean teams: an engagement lead with communication background, an ML engineer focused on retrieval and evaluation, and specialists pulled in for security review or CRM integration when needed. You always know who is accountable for deliverables.
Canadian organizations often arrive with a Copilot licence already procured and a mandate to “use AI more.” We help translate that mandate into bounded pilots: which ticket queues get agent-assist first, which Confluence spaces must be deduplicated before indexing, and which questions must always route to a human regardless of model confidence scores.
Who we work with
Our clients include law and accounting firms with partnership libraries, retailers navigating provincial consumer rules, B2B SaaS vendors with sprawling help centres, and nonprofits managing grant compliance documentation. The common thread is not industry code—it is that wrong answers have a cost, and the raw material for better answers already exists inside the organization.
We are not the right partner if you want a turnkey chatbot with no source curation, or if you expect a large language model to replace licensed professionals. We are a strong fit when you want a thoughtful AI consultancy that treats communication quality and retrieval accuracy as equally important engineering problems.
Our Toronto office puts us within walking distance of clients who prefer whiteboard sessions downtown, while remote delivery covers organizations across Canada from Vancouver to Halifax. Time zones and bilingual requirements are discussed at intake—not after a sprint has started. Ask us about recent pilots in your sector when we meet.
